STAR answer examples

Model answers using the Situation-Task-Action-Result framework. Adapt to your own experience.

1Question

Tell me about a time you had to develop an underperforming team member

Situation: I inherited a paraplanner who was consistently missing SLA deadlines and producing reports requiring significant rework. Task: I needed to improve their performance without impacting team morale or client service. Action: I implemented weekly one-to-ones, created a structured development plan focusing on technical accuracy, and paired them with our strongest senior paraplanner for mentoring. I also identified that their struggles stemmed from gaps in pensions knowledge, so arranged targeted training. Result: Within 3 months, their SLA compliance improved from 65% to 92%, and report quality scores increased from 6.2 to 8.7 out of 10. They became one of our most reliable team members and later achieved their Level 4 Diploma.
2Question

Describe a situation where you improved a process that significantly impacted team efficiency

Situation: Our paraplanning team was spending 40% of time on administrative tasks, creating bottlenecks in report delivery. Task: I needed to streamline workflows while maintaining quality and compliance standards. Action: I conducted a full process audit, identifying that duplicate data entry and manual filing were major time drains. I implemented automated templates for common scenarios, introduced digital workflow management, and created standardised checklists for different report types. Result: Administrative time reduced by 60%, allowing the team to increase monthly report output from 180 to 245 cases. Client satisfaction scores improved from 8.1 to 8.9 due to faster turnaround times, and team stress levels decreased significantly.
