STAR answer examples

Model answers using the Situation-Task-Action-Result framework. Adapt to your own experience.

1Question

Tell me about a time you had to improve underperformance in your team

Situation: I inherited a team of 5 accountants where client work was consistently 3 weeks behind schedule and recoverability had dropped to 72%. Task: I needed to identify the root causes and implement improvements within 8 weeks. Action: I conducted individual 1-to-1s with each team member, discovered workflow bottlenecks in our review process, and introduced daily stand-ups plus a traffic light system for job prioritisation. I also provided additional training on Sage for 2 junior staff who were struggling. Result: Within 6 weeks, we eliminated the backlog completely, improved recoverability to 89%, and client satisfaction scores increased from 3.2 to 4.6 out of 5.
2Question

Describe a situation where you implemented process improvements that increased efficiency

Situation: Our accounts preparation process involved multiple handoffs between team members, causing delays and quality issues across 80+ monthly clients. Task: I was asked to streamline the workflow and reduce average completion time by 20%. Action: I mapped the entire process, identified 4 unnecessary review stages, and created standardised templates in Xero. I also introduced peer review partnerships and automated status updates to clients. Result: Average job completion time reduced from 12 to 8 days, client queries decreased by 35%, and we increased our monthly capacity from 80 to 105 clients without additional staff.
