STAR answer examples

Model answers using the Situation-Task-Action-Result framework. Adapt to your own experience.

1Question

Tell me about a time when you had to motivate an underperforming team member

Situation: One of my sales associates was consistently missing monthly targets by 20%, affecting team morale. Task: I needed to identify the root cause and help them improve performance without damaging their confidence. Action: I arranged weekly one-to-one coaching sessions, shadowed their customer interactions, and discovered they struggled with closing techniques. I provided targeted training on overcoming objections and paired them with our top performer for mentoring. Result: Within 6 weeks, they exceeded their target by 12% and became one of our most consistent performers, achieving 105% of target for the following 4 months.
2Question

Describe a situation where you had to handle a difficult customer complaint

Situation: A customer returned a £1,200 mattress after 3 weeks, claiming it was defective, but our policy only allowed returns within 14 days. Task: I needed to resolve the complaint while maintaining company policy and customer satisfaction. Action: I listened to their concerns, inspected the product with them, and discovered a genuine manufacturing fault. I authorised a full refund as a goodwill gesture and arranged immediate collection. I also followed up with a courtesy call 2 days later. Result: The customer left a 5-star review praising our service, returned 3 months later to purchase a £2,100 bedroom set, and referred 2 family members who became regular customers.
